Pre-Close Integration Management Office (IMO) Merger Integration Plan
Body

The pre-close IMO Integration Plan translates the integration strategy into an actionable roadmap, covering the governance decisions, operating processes, and synergy activities required before close. The plan focuses heavily on establishing the structure needed for execution — naming leaders, defining decision rights, building the IMO, and creating the processes that will keep the integration moving. Each activity includes a risk rating, highlighting where delays could create downstream impact. At T-60, (sixty days before close) the plan provides the baseline for measuring progress and ensuring critical decisions are made before Day 1 arrives.

The Milestones tab turns the detailed integration plan into a leadership view. It highlights the major checkpoints and decisions that matter most, giving executives a quick way to understand whether the integration is progressing as expected without navigating the full task-level detail.

The RAID Log brings visibility to the challenges that could slow execution. Tracking risks, assumptions, issues, and dependencies, it connects potential obstacles directly back to the integration plan so owners can address them before they become larger problems. Early risks are primarily focused on governance, decision-making, and leadership engagement — including the critical assumption that executive sponsors remain actively involved throughout the integration. Maintaining that level of sponsorship is one of the strongest predictors of whether an integration maintains momentum.

The Next 14 Days view creates immediate focus by filtering the broader integration plan down to the actions that require attention now. At T-60, the priorities are largely foundational: confirming leadership roles, establishing governance, and launching the planning structure that will support the months ahead.

The Executive Dashboard provides the overall health check for the integration. It brings together progress, risks, and synergy tracking into a single view so leadership can quickly identify where attention is needed. Early in the process, the dashboard establishes the starting point. Over time, it becomes the tool that shows whether the integration is gaining momentum, staying on track, and delivering the value behind the deal.
